WHY PUNDITRY

We tend to get involved when the system already

Our work sits behind platforms processing high-value transactions, connecting large partner ecosystems, and supporting business operations that cannot simply stop while the technology is replaced.

We look at these problems across four dimensions:

Business transactions

How revenue, orders, payments, and operational events move through the platform.

Functional domain

How merchants, manufacturers, dealers, payment providers, partners, and operational teams actually use the system.

Technology

How architecture, software, cloud infrastructure, data, integrations, and reliability work together.

Economics

What should be preserved, what should change, and where technology investment creates meaningful business value.

WHEN GROWTH EXPOSES THE CORE

The warning signs arrive before the

Custom platforms rarely fail all at once.
The warning signs appear earlier.

RISK TO
BUSINESS
01

Growth starts to feel risky

Every new customer, manufacturer, merchant, channel, or integration adds disproportionate complexity.

02

Change becomes harder

Critical business logic accumulates over years, and even small releases begin to carry too much risk.

03

Operations fills the gaps

Support, finance, and operations teams compensate manually for problems the platform should be handling.

04

Visibility comes too late

Teams know something went wrong, but struggle to determine which transactions, customers, partners, or revenue streams are affected.

05

Modernization feels like a false choice

Continue patching the existing platform—or take on the cost and risk of a major rewrite.

THE THIRD OPTION

Evolve the system without destabilizing the business.

01/05

Transaction Platform Modernization

Evolve complex and legacy platforms without unnecessary rewrites. Preserve valuable business logic, isolate risk, and modernize in controlled steps.

WHAT WE DO

Five capabilities for revenue-critical platforms.

We help businesses evolve the platforms behind their transactions, integrations, and operations—without taking unnecessary risk.

AI FOR REAL OPERATIONS

AI should make critical systems easier to understand, operate & evolve.

We use AI where it creates measurable leverage around existing platforms—not simply because AI is available.

Agents can investigate, assemble context, and recommend action. Humans remain in control of high-risk and money-moving decisions.

AI-assisted modernization

Accelerate codebase discovery, dependency analysis, testing, documentation, and change-impact assessment.

01/03
SELECTED OUTCOMES

Proven in systems already carrying the business.

01
4 35
MANUFACTURERS

Scaled a custom commerce platform without a major rewrite.

Helped a manufacturing commerce platform grow from four to 35 manufacturers while processing thousands of high-value daily transactions.

02
~4,000
PAYMENT TERMINALS

Turned POS software into a resilient SaaS payment service.

Helped create a semi-integrated payments platform supporting multiple connection protocols, extremely high availability, and minimal routine maintenance.

03
2.9M
TRANSACTIONS PER MONTH

Turned delayed processor reporting into near-real-time merchant visibility.

Built an operational reporting platform serving approximately 6,500 terminals and giving merchants timely visibility into sales, surcharges, and tips.

What does Punditry actually do?

Punditry is a specialist technology consultancy focused on revenue-critical commerce, payment, and transaction platforms.

We help organizations modernize, scale, integrate, strengthen, and operate custom software systems that have become critical to the business.

Our work spans transaction platform modernization, integration and interoperability, reliability engineering, operational intelligence, cost-efficient scale architecture, and governed AI and agentic workflows.

What does Punditry actually do?

When is Punditry a good fit?

We are most useful when the system already matters to the business and the right answer is not obvious.

Typical situations include:

  • A critical platform has become risky to change
  • Growth is creating disproportionate cost or complexity
  • Integrations have become operationally fragile
  • Production incidents are affecting transactions or customers
  • Operational teams are compensating manually for system limitations
  • Reporting arrives too late to support decisions
  • A major modernization or architecture decision needs to be made
  • An AI opportunity needs to become a controlled production capability

You do not need to know which Punditry solution you need before speaking with us.

When is Punditry a good fit?

Do you work on fixed-price or time-and-materials engagements?

We use both, depending on how much can reasonably be known upfront.

When the problem and boundaries are well understood, we prefer fixed-price engagements with a clear outcome.

For complex systems, however, important unknowns often emerge only when work reaches a particular component, integration, or transaction flow. In those situations, we prefer incremental discovery and delivery: define a meaningful piece of work, estimate and price it, execute it, ship it, learn, and then move to the next area.

We still establish an overall budget or planning range so stakeholders can plan responsibly, including appropriate contingency for uncertainty.

We generally do not default to time and materials because Punditry is not built around supplying engineering capacity. But we will use T&M when it is genuinely more practical for the client.

The commercial model should support good execution—not dictate how the problem gets solved.

Do you work on fixed-price or time-and-materials engagements?

Do we need to rewrite our existing platform?

Usually not.

Existing systems often contain years of valuable business logic, customer behavior, transaction rules, and operational knowledge.

We first determine what is working, what is creating risk, and what is preventing the business from moving forward.

Modernization may involve isolating a capability, restructuring part of the application, strengthening integrations, changing the deployment model, improving observability, or replacing a specific constraint.

A full rewrite should be considered only when it is genuinely the lower-risk business option.

Do we need to rewrite our existing platform?

Do you work with our existing technology team?

Yes.

Punditry typically works alongside founders, technology leaders, architects, engineering teams, product teams, operations, and domain specialists.

Depending on the problem, we may diagnose it, shape the architecture, implement critical parts of the solution, help an existing team change direction, or combine those roles over the life of the engagement.

Our objective is to leave the client with stronger systems and greater internal capability—not create dependency on Punditry.

Do you work with our existing technology team?

Where does AI fit into Punditry’s work?

Where it creates measurable leverage.

We use AI in areas such as:

  • Codebase discovery and modernization
  • Change-impact analysis
  • Testing and documentation
  • Incident and exception investigation
  • Operational intelligence
  • Support workflows
  • Cross-system agentic processes

For critical transaction systems, AI should operate within explicit boundaries.

Agents can investigate, assemble context, and recommend actions. High-risk and money-moving decisions remain controlled and auditable.

Where does AI fit into Punditry’s work?

Which technologies do you work with?

Our experience spans multiple generations of enterprise technology, including mainframes, Java, Node.js, Python, modern JavaScript applications, relational databases, AWS and cloud-native platforms, distributed systems, event-driven architectures, operational data platforms, and AI technologies.

We do not begin by deciding which technology should replace yours.

We begin with the business problem and determine what should actually change.

Which technologies do you work with?

How do we start?

Start with the problem.

You do not need a polished requirements document, target architecture, or predefined scope.

Tell us what has become difficult, risky, expensive, or strategically important.

We can help determine what actually needs to change.

ABOUT PUNDITRY

Technology expertise is only useful when it comes with context.

The hardest software problems cannot be solved well by understanding the software alone.

A Pundit develops depth across both the engineering discipline and the functional domain in which the technology operates.

Architecture
Business transactions
Cloud economics
Customer economics
Reliability metrics
Revenue impact
Data structures
Business meaning

We bring that context to difficult technology decisions so clients can change critical systems with greater confidence.

01

Expertise before capacity

Clients engage Punditry for judgment and problem-solving—not simply to add development capacity.

02

Preserve before replacing

Existing systems contain years of business knowledge. We modernize selectively rather than assuming that old means obsolete.

03

Business outcome before architectural fashion

The right technology decision is the one that creates the right business outcome while managing risk, cost, and complexity.
